The situation
Cascade Industries had been built by one person over 25 years. The founder had made every major decision, knew every key customer personally, and was — by his own admission — the biggest bottleneck in the business. When he decided to step back the company had no succession plan, no second tier of leadership ready to step up, and a culture that had never had to operate without him.
The problem
Founder exits fail in predictable ways. The successor is underprepared. The team defaults to waiting for the founder to weigh in. The founder can't let go. All three were risks at Cascade. The business had a capable group of managers — but none of them had ever been given real authority so none of them knew how to use it.
What we did
We started with an honest assessment of where the business actually stood — not where the founder thought it stood. We interviewed the top 30 leaders in the business, mapped the key decisions that needed new owners, and identified the three people who had the potential to form a new leadership core.
Over the following six months we worked alongside those three leaders — coaching them, helping them navigate the political complexity of stepping into a founder's shadow, and building the operating rhythm that would let the business run without the founder in every room.
We also worked with the founder directly. Helping him let go — genuinely, not just formally — was as important as anything else we did.
